The real cost of chasing every AI update

Every week brings a new model, a new tool, a new feature. The cost of constantly switching isn't obvious — until it is.

A team I advised last quarter spent four months building AI into their sales workflow. They used Claude, Make, and HubSpot. The system worked. It was saving their sales team 15+ hours per week.

Then a new model launched. The team lead saw the benchmarks, read the hype, and decided to switch. The migration took six weeks. During those six weeks, the old system was partially disabled while the new one was being built.

At the end of the migration, the new system performed roughly the same as the old one. But they’d lost six weeks of productivity gains and burned significant engineering time.

This isn’t an unusual story. I see it constantly.

The hidden costs

The obvious cost of switching tools is the migration itself — engineering time, testing, debugging. But the hidden costs are worse.

Lost compound gains

When a system works, it gets better over time. Prompts get refined. Edge cases get handled. The team learns the system’s behavior and works with it effectively. Every switch resets this learning curve.

Opportunity cost

Time spent migrating is time not spent improving what already works. That six-week migration could have been spent expanding the system to cover more use cases, improving the prompts, or reducing the failure rate.

Team whiplash

When the stack changes every few months, the team stops investing in learning the current tools deeply. They know it’ll change soon, so they only learn the surface. This creates a team that’s broadly familiar with many tools but deeply skilled with none.

Decision fatigue

Constantly evaluating new tools drains decision-making energy. Every evaluation takes time, creates debates, and delays execution. Meanwhile, competitors who picked a stack and committed are shipping.

When to actually switch

Switching tools makes sense in specific situations:

  • A capability you need literally didn’t exist before. Not “it’s better” — it wasn’t possible.
  • Cost reduction at scale. If you’re spending $50k/month on API calls and a new model does the same job for $15k/month, that’s a real reason.
  • Documented reliability issues. If your current tool fails in specific, documented ways that a new tool demonstrably handles better.

Notice the pattern: real, documented, specific reasons. Not vibes. Not benchmarks. Not hype.

The framework I use

When a new tool or model launches, I ask three questions:

  1. Does this solve a problem I currently have? Not a theoretical problem — a real one I’ve documented.
  2. Is the improvement significant enough to justify the switching cost? “Slightly better” is never worth it. “Dramatically better at a specific task” might be.
  3. Can I test it against my actual use case in under a day? If I can’t validate the improvement quickly, the switching cost is too high relative to the uncertainty.

If the answer to all three is yes, I’ll consider switching. If any answer is no, I file it under “interesting, maybe later” and keep building.

The takeaway

Focus compounds. Novelty doesn’t. The teams that get the most value from AI aren’t the ones using the newest tools — they’re the ones that picked good-enough tools and spent their energy on workflow design, prompt optimization, and scaling what works.
